Your data tells you what happens. But who really explains why?
In recent years, Artificial Intelligence has become omnipresent in business processes. Sales forecasts, churn models, financial projections, and operational recommendations are everywhere. Data volumes increase, models become more sophisticated, and dashboards become richer.
Yet a feeling persists. Having many answers does not necessarily mean understanding.
The reason is structural. Most AI systems in use today are not designed to explain the world, but to recognize statistical patterns in the past. They are good at saying what is likely to happen, much less so at clarifying why it happens or what would occur if we decided to act differently. Why did your budget forecasts last year fail even though you had more data than ever? Because the models found correlations in the past, but did not model cause and effect. Similarly, why did a marketing initiative with a significantly increased budget not deliver the expected increase in new customers? Without causal reasoning, traditional models cannot isolate the real effect of strategic decisions.
Beyond correlation: why predictive AI is not enough
Traditional machine learning is based on association: it analyzes large amounts of historical data and identifies statistical regularities. If two phenomena move together frequently enough, the model learns they are connected and uses this relationship for future predictions.
This approach has produced extraordinary results, but it carries a well‑known limitation: correlation does not mean causation. For example, if sales fall while interest rates rise, a predictive model records a relationship. But is that relationship direct? Is it mediated by other factors, such as reduced consumer spending or higher cost of credit? And most importantly, does it remain valid when context changes?
This distinction is central to causal AI. Judea Pearl, a Turing Award winner and pioneer of causal inference, challenged the idea that simply analyzing large amounts of data is sufficient to understand reality. In his book The Book of Why: The New Science of Cause and Effect, he explores the limitations of models based solely on correlations and introduces the concept of the Ladder of Causation, which distinguishes three levels of understanding: association, intervention, and counterfactuals.
Most AI systems today operate almost exclusively at the first level, excelling at recognizing past patterns but unable to answer the questions that really matter for decision makers: “What happens if I change strategy?”, “Which lever truly drives this result?”, “Could we have achieved a better outcome?” This distinction is essential for strategic decisions.

Causal AI is designed to fill this gap. Its goal is not merely to predict better, but to understand the cause-and-effect relationships that govern systems and outcomes.
Instead of limiting itself to observing data, causal AI builds models that represent which variables truly influence an outcome, in what direction influence occurs, and which factors are real causes rather than mere coincidences.
These models, often based on structural causal methods, enable businesses to distinguish genuine causes from confounding factors, variables that influence both decisions and outcomes and create illusions of relationships that do not actually exist.

- What would have happened if we had raised the price and all else stayed equal?
- What if we had invested resources in one lever instead of another?
For example, why didn’t the price change increase the margin as expected? A causal model might reveal that the price increase reduced demand in key segments, offsetting any positive margin impact. A nuance lost in traditional models. Similarly, why did supply chain delays persist despite increasing inventory levels? Causal reasoning might find that the true bottleneck was logistics capacity rather than stock levels.
For companies, this means transforming every decision into a simulatable experiment. You can be wrong thousands times in simulation before making a real move in the market.
This idea is essential: causal AI not only helps explain why things happen but also lowers the cost of failure. Testing thousands of different scenarios in simulation allows organizations to learn from virtual mistakes instead of suffering real‑world losses.

From a mathematical perspective, these causal models are more complex than traditional predictive models but also more robust: causal links tend to hold even as environments change, whereas simple correlations break easily under shifting conditions.
When Language Models meet Causality

On their own, LLMs excel at understanding and generating language but are limited in causal reasoning. When embedded within causal architectures, they become powerful tools for extracting causal knowledge from documents, reports, and logs, identifying hypotheses and latent relationships, and supporting the construction of complex decision models.
This leads to systems that not only generate plausible responses but also reason about the consequences of actions.
